A direct-to-consumer brand had grown to mid-7-figure annual revenue on a custom WooCommerce build that was too slow for paid traffic to be profitable. The product was differentiated, the brand was strong, the funnel was the constraint.

Page loads averaged 4.2 seconds on mobile. Checkout abandoned at 71%. Cart upsell was a static section that nobody clicked. Email captured 800 subscribers per week and converted them at 1.4%. Paid spend stalled at break-even for two consecutive quarters.

We re-platformed onto Shopify Plus with a custom Hydrogen storefront. Every URL was mapped 1:1 with 301 redirects and Yoast schema preserved through migration. The product configurator was rebuilt as a React component. AI recommendations (OpenAI embeddings against the product catalog) replaced the static upsell. Klaviyo lifecycle program got six new flows tied to browse + cart behaviour.

The migration cost more than the new features. We expected URL parity to be a checklist; in practice it was three of the ten weeks. If a re-platform is on your roadmap, scope SEO preservation as its own workstream, not a sub-task.
